Retool

A retool is the replacement of a laundromat's equipment package, typically most or all washers and dryers at once, together with the site work, payment hardware, permits, and downtime that replacement requires.

Why Retool Matters in a Laundromat Sale

A retool is the largest capital event in a laundromat's life and the item most often mispriced in a transaction. The CLA's valuation discussion frames retools on a 15-20 year horizon and notes they can exceed $200,000 (Source: CLA, How Much Is Your Laundromat Worth?). Because equipment age enters a valuation as future cash cost rather than as an arbitrary percentage discount, an accurate retool estimate is what turns a vague argument into a number.

Example

A buyer schedules replacement of 14 washers in year three. An installed distributor quote covering freight, rigging, disposal, pads, plumbing, gas, electrical, permits, and downtime comes to $186,000. Discounted to present value, that reduces the price the buyer can pay by roughly $150,000 — a defensible number rather than a haircut.

The Common Mistake

Retooling in order to sell rarely returns its cost. The buyer finances machines the seller already paid for.

What to Check

  • Get an installed quote listing every excluded item explicitly.
  • Add site work, permits, downtime, financing cost, contingency, and working capital to the equipment number.
  • Compare a phased replacement against a full closure and retool before choosing.

Where This Comes Up

  • FF&E — FF&E stands for furniture
  • Payback Period — Payback period is the time required for cumulative cash flow to return the cash a buyer invested
  • Working Capital — Working capital is the cash a business needs to fund normal operations between paying costs and collecting revenue
  • Bonus Depreciation — Bonus depreciation is an additional first-year deduction allowing immediate expensing of eligible property rather than recovery over its normal life
